# SaaS vs Marketplace vs Platform Explained

February 6, 2026 6 min read By Build14

## Why Business Model Comes Before Building

Most founders jump straight to features. But the business model you choose changes everything about what gets built first, how you make money, and what your first version needs to include.

## The Three Models

### SaaS (Software as a Service)

You build software. Users pay a subscription to use it.

**Examples**: Project management tools, accounting software, CRM systems.

**Your first version needs**: User accounts, the core workflow, a subscription billing system.

**Revenue model**: Monthly or annual subscription. Predictable, scalable.

**The challenge**: You need enough value to justify ongoing payments. Users must come back regularly.

### Marketplace

You connect buyers and sellers (or service providers and customers). You take a cut of each transaction.

**Examples**: Airbnb, Uber, Etsy, Upwork.

**Your first version needs**: Two types of user accounts, listings or offers, a transaction system, and a way to build trust (reviews, verification).

**Revenue model**: Commission on transactions (typically 10-25%).

**The challenge**: The chicken-and-egg problem. You need sellers to attract buyers, and buyers to attract sellers.

### Platform

You provide tools and infrastructure that others build on top of.

**Examples**: Shopify, WordPress, Stripe.

**Your first version needs**: Core functionality, developer tools or APIs, documentation, templates or themes.

**Revenue model**: Subscription plus transaction fees or usage-based pricing.

**The challenge**: Platforms are the most complex to build and require the largest initial investment.

## How to Choose

### Choose SaaS if:

- You're solving a specific workflow problem
- Users will use it regularly (daily or weekly)
- You can charge $20-500/month per user
- You want predictable revenue

### Choose Marketplace if:

- You're connecting two groups who need each other
- There's an existing offline market you can move online
- You can solve trust and quality problems
- You're comfortable with the chicken-and-egg challenge

### Choose Platform if:

- You're enabling others to build businesses
- You have deep expertise in a specific domain
- You can invest significantly before seeing returns
- Network effects will create a competitive moat

## What This Means for Your First Version

**SaaS MVP**: Build the core workflow. Add billing. Launch in 14 days.

**Marketplace MVP**: Build one side first (usually supply). Manually manage the other side. Launch in 6-8 weeks.

**Platform MVP**: Build the core tool first. Add extensibility later. Launch in 8-12 weeks.

## The Most Common Mistake

Founders try to build a platform when they should build a SaaS product first. Start simple. Add marketplace or platform features once you have users and revenue.

You don't have to figure this out alone. We help founders choose the right model and build the right first version — scoped to prove the idea works without overbuilding. See how we scope your build.
